The diagnosis
Three offices. Two agencies. Neither one talking to the other — or, most days, to Dr. Park.
When Dr. Jin Park walked into our office on Main Street in late August, his three-location dental group was paying two agencies — one for SEO, one for paid — and getting roughly half the new-patient volume his front desks could comfortably handle. The agencies didn't talk to each other. Neither talked much to him.
The triage took ten minutes. The Search Console export showed organic flat for fourteen months. Local Falcon pulled at a five-mile radius around each office showed none of the three locations in the map pack for "dentist near me." The paid agency was buying his own brand name on Google to "protect" it from competitors — a $4K/month line item that was indistinguishable from setting cash on fire.
What "invisible on Google" actually meant
For the search dentist near me, all three Wasatch Dental locations were below the fold organically — Sandy at #8, Draper at #14, Lehi unindexed for any commercial-intent term. The map pack across the three ZIPs was held by two practices that had opened after Wasatch did, plus a national booking aggregator that charges thirty dollars per lead.
The diagnosis was not subtle. The fix was not exotic. The bottleneck was the operating model, not the tactics. Two vendors, two strategies, no integration, and no one in the room with both the authority and the data to make a call.
The four problems
Twenty-seven issues in the audit. Four of them owned almost all of the upside.
The full audit took two weeks and produced a list of twenty-seven things that were wrong — and a much shorter list of four that would account for roughly 80% of the change. We sent the long list to Dr. Park for the record and then quietly set it aside. We worked the short list.
The four problems we fixed first

The fix
Nine months of disciplined work that compounded faster than the forecast said it would.
The work itself was unglamorous. We did not invent a new tactic. We did not "10x" anything. We made a list of things that needed to be done, did them in the right order, and waited.
The first sixty days were technical foundations: Halle merged the GBPs and killed the duplicate Sandy listing. Ezra rebuilt the three location pages and added LocalBusiness + Dentist schema. Devin pruned the paid campaigns to one consolidated Performance Max plus three location-specific search campaigns. We shipped almost no new blog content during this window — the site needed to be ready to rank before we gave it more to rank.
Somewhere in late November — about ninety days in — the curve bent. The three rewritten location pages started showing up in the map pack on light-volume terms. Then on the four core "dentist near me + city" terms. The compounding loop was simple: better rankings drove more clicks, more clicks drove more reviews (because every front desk was now texting a review link after each cleaning), and more reviews drove more rankings.
What we did not do
We did not run a backlink campaign. We did not buy directory placements. We did not migrate the CMS. We did not rebrand the practice. Every one of these was discussed and every one was deferred. The single most underrated SEO skill is restraint.
Honesty note
Two things we'd do differently if we ran this engagement again.
Every case study you read on an agency site ends with a victory lap. This one will end with two honest critiques, because you should know what we'd correct.
One: we held the paid campaigns running too long.
We kept the existing paid agency's campaigns live for the first thirty days "as insurance" — a hedge against organic not working. In retrospect, that month would have been better spent pointing Devin at the rebuild from day one. Map-pack rankings move with review velocity more than almost any other signal, and we left thirty days of velocity on the table because we were being too careful.
Two: Lehi needed its own pod call.
We treated all three locations as roughly identical and tuned the playbook for Sandy and Draper. Lehi is a different market — younger demographics, more competitive map pack, much higher reliance on Instagram for discovery. It ranks now, but it took an extra eight weeks to find the right pitch for that audience. A dedicated weekly Lehi check-in from month two would have caught this in week three.
